Mechanism

Hard-working muscles are held together by collagen, which is tough and inedible when raw and shrinks violently when heated fast. Held above roughly 70°C in the presence of moisture for long enough, collagen hydrolyses into gelatin — which is soft, dissolves into the surrounding liquid and gives braised dishes their body and their mouth-coating quality. That conversion depends on time held above the threshold, not on temperature, which is why a hotter oven does not make it faster: it only makes the muscle fibres themselves squeeze out more water first. This is the opposite of how a tender cut behaves. A brisket or a chicken thigh gets better over hours because collagen is converting; a chicken breast has almost none and only gets drier. Liquid should reach part-way up rather than cover, so the exposed surface keeps browning while the submerged part cooks in moist heat.

Success criteria

  • A fork or skewer enters the thickest part with no resistance and twists freely.
  • The meat pulls from the bone under its own weight rather than needing to be cut.
  • The liquid thickens and gains a slight stickiness on the lips as gelatin dissolves into it.
  • The surface above the liquid line stays coloured rather than turning pale and flabby.

Failure guards

The meat is still tough after hours.
Not finished, almost always. Collagen conversion is slow and a braise that is tough at two hours is often tender at three. The usual mistake is stopping early, not cooking wrong.
The meat is dry and stringy despite sitting in liquid.
Cooked too hot. Above a gentle simmer the fibres contract hard and expel their water faster than gelatin can compensate. It should barely bubble.
The sauce is thin and watery at the end.
Too much liquid to start, or the lid was sealed so nothing evaporated. A braise is not a stew; the liquid should come part-way up.
