Mechanism

Barbecue is not grilling with a lid — it is a braise in dry air with smoke added. The temperature is held low, roughly 105-135°C, and the food is never over the fire. Two slow processes run in parallel. Collagen hydrolyses into gelatin, which needs hours held above about 70°C and is what turns a brisket or a shoulder from inedible to tender. Meanwhile smoke deposits phenols and carbonyls on the surface, building the bark, and nitrogen dioxide from combustion reacts with myoglobin to form the pink smoke ring — which is a chemical marker, not a doneness signal. The stall is the phenomenon that surprises everyone: somewhere around 70-75°C the internal temperature stops rising for hours, because evaporation from the surface cools the meat as fast as the fire heats it. Wrapping stops the evaporation and ends the stall.

Success criteria

  • Thin blue smoke, barely visible. Thick white or grey smoke deposits creosote and makes the bark bitter.
  • Doneness is probe feel — a skewer slides into the thickest part with no resistance, usually somewhere around 96-99°C.
  • The bark is dark, dry to the touch and does not smear when pressed.
  • The stall is a plateau, not a fault. The temperature genuinely stops climbing and it is not the thermometer failing.

Failure guards

Bitter, acrid bark.
Too much smoke, or smouldering rather than clean combustion. A fire starved of air produces creosote; it needs to burn properly.
Tough after ten hours.
Almost always not finished. Collagen conversion is a function of time held above temperature, and a piece that is tough at 93°C is often perfect at 97°C.
Dry and crumbly rather than tender.
Cooked too hot, or rested too little. Above about 150°C the fibres expel water faster than gelatin can compensate.
